    Context and Challenges of the Assignment

    Following the retirement of the incumbent, the industrial company is struggling to find a suitable successor to take over effectively. Since this departure, the plant has accumulated significant production delays, largely due to staff instability (unfilled departures) and internal communication issues. Management therefore decided to call upon a Transition Manager specializing in site management for a turnaround mission.

    Key Objectives of the Assignment

    This transition assignment had several objectives for the company.
    1. Conducting a comprehensive diagnosis of industrial performance, social climate, and team organization
    2. Identifying improvement levers to effectively relaunch operations (processes, skills, tools)
    3. Defining a realistic and structured action plan to sustainably turn the site around while reorganizing production processes
    4. Managing key resources, particularly in critical production functions

    Roles and Key Responsibilities

    The Interim Site Director in Italy must combine both strategic and operational expertise.
    • Industrial Audit Conducting a comprehensive assessment of the site’s capacities and social climate
    • Restructuring Expertise Developing clear scenarios and making decisions
    • Change Management and Stabilization Structuring and supporting change with teams to ensure adoption of new processes
    • On-site Leadership Supervision and motivation of teams losing their bearings in a crisis context
    • Stakeholder Interface Acting as a link between Group Executive Management, human resources, service providers, and employee representatives

    Conclusion of the Assignment

    The transition mission is part of a drive to revive an underperforming industrial site whose potential remains exploitable. The transition manager’s role is to create a positive shock by structuring a clear roadmap and mobilizing the teams around an ambitious yet achievable turnaround project.

    With strong expertise in production, logistics, and change management, they will need to quickly restore operational and social stability at the site. This mission requires pragmatic leadership, strong on-the-ground capability, and a determined commitment to successfully achieve industrial revitalization in a demanding human and technical environment.
